Leading the Digital Transformation from CBS to Vantage Online

Project Overview

As Document Solutions Manager, I led the operational transition from the legacy CBS platform to Vantage Online (VO), a modern cloud-based service management and business operations system.

CBS had been the core operating system used by the Document Solutions division for many years and was responsible for managing:

  • Purchase orders

  • Toner order processing

  • Service call management

  • Return-to-fit visits

  • Installations

  • Contract management

  • Periodic billing

  • Meter billing

  • Automated toner replenishment

Whilst functional, CBS operated on an outdated DOS-style platform which relied heavily on manual processing and specialist knowledge held by only a small number of employees. The system represented a significant operational risk to the business due to its complexity, limited visibility and dependency on a small number of experienced users.

Recognising the limitations of the platform and the opportunities available through modern technology, I took ownership of driving the migration to Vantage Online, working closely with Asolvi implementation consultants including Neelum Akram.

The Challenge

The migration was not simply a software replacement project.

The business had accumulated years of customer, equipment, supplier and contract data within CBS that required cleansing, validation and restructuring before migration could occur.

The project involved:

  • Reviewing thousands of customer and equipment records.

  • Mapping service contracts and billing structures.

  • Validating supplier information.

  • Preparing engineer and stock data.

  • Identifying obsolete records.

  • Ensuring compatibility with NetSuite finance processes.

  • Maintaining business continuity during migration.

In addition, much of the functional knowledge of CBS was undocumented, meaning that many critical processes had to be identified, mapped and translated into a modern workflow before implementation could proceed.

My Role

Although the implementation was supported by an external consultant, I became the primary internal project lead.

My responsibilities included:

  • Acting as the key business stakeholder.

  • Coordinating implementation activities across departments.

  • Leading data cleansing exercises.

  • Identifying process gaps and improvement opportunities.

  • Attending and coordinating training sessions.

  • Developing internal knowledge of the new platform.

  • Testing operational workflows before go-live.

  • Supporting user adoption across the business.

  • Acting as the main liaison between Ridgewall and Asolvi.

As the project progressed, I became one of the most knowledgeable users in the business and was frequently relied upon to translate operational requirements into system functionality.

Training and Change Management

A structured training programme was developed as part of the implementation.

Training covered:

  • Introduction to Vantage Online.

  • Customer management.

  • Equipment management.

  • Service workflows.

  • Stock control.

  • Contract administration.

  • Billing processes.

  • System reporting.

To ensure long-term sustainability, all training sessions were recorded so staff could revisit content after go-live. This significantly improved adoption and reduced reliance on external support.

The change represented a major shift away from longstanding manual processes and required staff to learn entirely new ways of working.

I played a key role in helping users understand the benefits of the change and embedding new processes into daily operations.

Solution Delivered

Following months of preparation, testing and training, the business successfully migrated from CBS to Vantage Online.

The new platform delivered substantial operational improvements, including:

Many activities that previously required individual manual processing became automated.

Examples included:

  • Toner monitoring.

  • Automated toner replenishment.

Historically, a team of four employees was required to manage many of the administrative processes within CBS.
